Days 15–45: Building the Fix
Once the real bottlenecks are mapped, I build automation around the specific gaps found, not a generic template. That might mean an AI system that responds to portal enquiries within minutes regardless of the hour, an automated re-engagement sequence for dormant CRM contacts, or a scheduling system that eliminates the double-booking problem entirely. This phase is built directly inside your existing tools wherever possible, so agents aren't learning an entirely new system on top of the one they already use.
Days 46–75: Embedding and Adoption
This is the phase most AI vendors skip entirely, and it's the reason so many automation projects quietly fail. A system nobody actually uses isn't a fix. It's shelfware. I stay embedded through this stretch specifically to work through real adoption friction: agents who default back to old habits under pressure, edge cases the initial build didn't anticipate, and the inevitable small adjustments that only surface once a system is handling real leads under real conditions.
Days 76–90: Handover and Independence
The final two weeks are about making sure the agency can run the new system without me. That means documentation, a final training pass, and a clear picture of what to monitor going forward so the gains don't quietly erode six months later. The goal was never to make an agency permanently dependent on an outside consultant. It's to leave behind a system your own team owns and understands.
